Define the task and its outcome

“Manage exports” can mean finding a buyer, preparing documents, coordinating dispatch or tracking contractual obligations. List the actual tasks and the outcome of each: a document register, an agreed file, payment status or decisions for management.

Define the starting and finishing points, such as reviewing a supplied file and resolving agreed discrepancies. This helps estimate workload and distinguish different services.

Assign participant roles

  • The client approves commercial terms, authority and business decisions.
  • The coordinator tracks agreed documents, tasks, deadlines and communication.
  • A translator or interpreter provides the agreed language support.
  • A sales manager supports buyer sourcing and development when included.
  • Logistics, customs and other specialist work is handled by designated professionals within their authority.

If some tasks remain with company employees, establish who assigns them, confirms deadlines and resolves delays.

Agree workload and availability

Specify the number of active deals, batches, documents and participants. Agree contact hours, response expectations and urgent request handling. A single project and monthly support may need different arrangements.

An extra shipment, new product or interpreter changes the scope. Agree additions before the work begins.

Use a shared record

A register or CRM should show the latest status, owner, deadline and next action. Move important agreements from messaging apps into the agreed system so the relevant team can find them.

At each stage, review completed tasks and hand over versioned documents. Record unresolved questions and who takes responsibility next.

Start with a bounded project

One shipment or document review lets both sides assess reporting, the timely supply of information and participant authority. It then becomes easier to agree the right level of ongoing support.

Services, specialist involvement and fees are agreed for each individual project.
